Part VI - Operating the Future · Chapter 23

The AEO Technology Stack

Tools provide evidence. The methodology provides meaning. The team provides judgement.

AEO has produced a rapid expansion of prompt trackers, citation dashboards, entity tools and automated audits. Clients often ask which single platform they should buy.

No platform sees technical accessibility, entity clarity, evidence, citations, reviews, communities and commercial performance equally well. Agencies need a stack designed around the decisions they need to make.

Core Technology Categories

A practical stack may include technical crawling, search performance, entity research, evidence management, prompt tracking, citation analysis, media monitoring, review monitoring, community listening, analytics and CRM, workflow automation, and reporting.

Technical and Search Data

Use crawling, rendering, indexation, log and search-performance tools to understand whether important information is accessible and how audiences currently discover the organisation.

Entity and Evidence Systems

Maintain entity inventories, evidence databases, claim registers and source records. The data model matters more than whether the first version is a spreadsheet or custom platform.

Prompt Tracking

Build a controlled prompt set from commercial priorities and buying journeys. Record exact wording, platform, date, location, appearances, recommendation strength and citations.

Treat the dashboard as a sample. Manual review remains necessary for accuracy and nuance.

Citation Analysis

Classify sources by type and purpose: owned, publisher, review, directory, community, research, partner or competitor; definition, evidence, comparison, reputation or recommendation. Quality and relevance matter more than raw count.

Reputation and Community Monitoring

Use technology to surface review themes, rating movement, brand mentions and emerging risks. Validate automated sentiment manually, especially for mixed or high-risk feedback.

Commercial Measurement

Connect known AI referrals, branded demand, CRM outcomes, sales-call insight and self-reported attribution. Acknowledge that much AI influence will remain unattributed.

Automation and Internal Agents

Automation is suited to collection, classification, formatting, alerts and routine comparison. Strategy, ethical judgement and final QA remain human responsibilities.

Internal agents should have limited permissions, source requirements and human approval.

Tool Evaluation

Build, Buy or Use a Spreadsheet

Buy mature commodity capabilities, build only where the methodology creates genuine advantage and use spreadsheets while flexibility is more valuable than scale. Account for maintenance and vendor dependency.

Avoiding Dashboard Theatre

Do not present opaque scores, unstable samples or activity charts as certainty. The reporting architecture should follow the Machine Confidence Framework and support decisions.

Key takeaways

  • AEO requires a stack rather than one all-encompassing platform.
  • Prompt trackers measure controlled samples, not universal visibility.
  • Citation and reputation data require classification and human interpretation.
  • Automation should reduce repetitive work without removing accountability.
  • The agency should own its methodology, taxonomies and historical records.
