Part IV - Building and Delivering the Agency Offer · Chapter 14

Service Design and Packaging

AEO becomes commercially real when an agency can scope, price, sell and deliver it clearly.

3 min read

A methodology is not yet a service. Clients need to understand what they are buying, what the agency will deliver, what participation is required and what progress is realistic.

Good service design translates the Machine Confidence Framework into clear entry products, implementation models and long-term partnerships.

The Five Core Offers

A practical service catalogue can include an AEO Audit, Machine Confidence Scorecard, Strategy Roadmap, Implementation Retainer and Training or Enablement programme.

These offers can be sold separately or combined into a staged engagement.

The AEO Audit

The audit is the strongest entry product when the client lacks clarity. It should diagnose technical, entity, evidence, authority, reputation and measurement gaps and lead to a prioritised roadmap.

The Strategy Roadmap

The roadmap converts findings into sequenced work, ownership, dependencies, capacity and measures. It is more valuable than a recommendation list because it explains trade-offs.

The Implementation Retainer

The retainer should fund cross-functional delivery: technical support, evidence creation, authority activity, reputation operations, measurement and governance.

A retainer that is too small may become a reporting service with insufficient implementation capacity.

Training and Enablement

Some clients need internal capability rather than full outsourcing. Workshops can train marketing, PR, content, technical and leadership teams around the framework and operating model.

Pricing Principles

Major research, development or international work may require separate project budgets.

Proposals and Statements of Work

The proposal should define the business objective, maturity, scope, deliverables, dependencies, measurement limitations, governance and first 90 days.

Avoid guarantees that depend on platforms the agency does not control.

Budget Scenarios

An Essential scenario can address critical foundations. A Growth scenario can add evidence and selected authority campaigns. A Leadership scenario can include original research, advocacy, advanced measurement and wider market coverage.

Each scenario should explain what remains excluded and what will take longer.

Expanding Existing SEO Relationships

Existing SEO clients may already have technical and content foundations. The agency can use the maturity model to identify gaps in evidence, authority, reputation and AI visibility.

AEO should expand the strategic scope rather than simply rename the current retainer.

Key takeaways

  • Core offers can include audit, scorecard, roadmap, retainer and enablement.
  • The implementation model must fund cross-functional work and senior judgement.
  • Pricing should reflect complexity, governance, QA and learning as well as production.
  • Proposals should state dependencies and measurement limitations clearly.
  • Service expansion should follow diagnosed maturity gaps rather than a rebrand of existing work.
