Part IV - Building and Delivering the Agency Offer · Chapter 13

Building Full-Stack Search Teams

The future search team is not a larger SEO department. It is a more integrated growth function.

3 min read

AEO crosses technical SEO, information architecture, content, research, Digital PR, reviews, social discovery and analytics. Traditional departmental structures often separate those capabilities.

Agencies need Full-Stack Search Teams that preserve specialist depth while coordinating everyone around shared outcomes.

The Integration Problem

A technical team can improve crawlability while a content team publishes generic articles. A PR team can earn coverage disconnected from priority services. A social team can create reach without distributing the client’s strongest evidence.

Integration ensures that different disciplines reinforce the same commercial association.

Core Roles

Potential roles include Head of Search, Technical Search Specialist, Entity and Information Architecture Strategist, Content Evidence Strategist, Digital PR and Citation Strategist, Reputation and Advocacy Manager, Social Discovery Specialist, AI Search Analyst and Data Lead.

Not every agency needs a separate person for each role. The capabilities must exist, even if several sit with one individual.

The Search Strategist

The strategist connects commercial objectives with the Machine Confidence Framework. They diagnose gaps, prioritise work and coordinate specialists.

This role requires synthesis rather than shallow knowledge of every execution discipline.

AEO Pods

Pods reduce hand-off failure and make campaign-led delivery easier.

Boutique Structure

A small agency may use one senior generalist, one technical specialist, one content or PR specialist and flexible external support. The priority is clear ownership and disciplined collaboration.

Growth-Stage Structure

A growing agency may establish dedicated leads across technical, content evidence, authority and analytics, supported by account or programme management. Shared specialists can serve several client pods.

Enterprise Structure

Enterprise delivery may require market leads, governance, data engineering, compliance review and client-side enablement. The team design should reflect complexity rather than simply add production headcount.

Functional Empathy

Specialists need to understand the pressures faced by other functions. Developers care about stability, PR teams about relevance, Sales about proof and Customer Success about relationships.

Functional empathy helps teams frame requests in ways that make implementation more likely.

Capacity and Training

Integrated work needs time for strategy, coordination and QA. Agencies should not price only the visible output. Training should create shared AEO literacy and deeper role-specific capability.

Key takeaways

  • AEO requires specialist capabilities to work as one search system.
  • The Head of Search or lead strategist coordinates commercial outcomes across disciplines.
  • Pods can reduce hand-off failure and support campaign-led delivery.
  • Team design should reflect agency size and client complexity.
  • Functional empathy, capacity planning and training are essential to integration.
